Blizzard Promises Evolution, Not Endless Reworks, for Diablo 4

In a recent interview, Blizzard’s associate game director Zaven Haroutunian addressed the ongoing transformations in Diablo 4. He acknowledged that while the game is a live-service title—and thus subject to substantial updates and reworks—Blizzard does not intend to overhaul everything continuously. As he put it: “The intention is not to replace everything just because we can.”

Instead, the team is aiming for a more deliberate approach: assess the game holistically, identify systems that aren’t contributing positively to the player experience, and then either revamp or remove them.

Why change is happening

Diablo 4 has already undergone “its second major facelift” in nearly three years, which underscores how much the live-service model demands adaptability. Haroutunian mentions that certain systems—monster types, in particular—had gone largely untouched since launch, and were now holding the game back from new features. For example: adding a new dungeon with leaderboards (the upcoming “Tower”) requires more varied and better-structured monster types to meaningfully track and reward higher-level play.

In his words, outdated systems become a “tax” on the development team because they require maintenance even if they do not meaningfully serve players anymore.

Balancing stability and innovation

One of the key tensions Blizzard is navigating: players crave both familiarity and freshness. On the one hand, constant sweeping changes risk alienating long-time players who may feel like they must relearn the game every few months. On the other hand, a game that stays too static can feel stale and fail to live up to the promise of evolving seasons and expansions. Haroutunian’s remarks suggest Blizzard is trying to strike that balance—letting the foundational systems settle while layering in meaningful new content and improvements.
